How to stop stockouts without overbuying.
Two numbers decide whether you run out or tie up cash: when to reorder, and how much to order. Here they are in plain language — no MBA required.
What causes a stockout
A stockout happens when demand keeps running while your stock hits zero and the replacement order hasn’t landed yet. It’s rarely a surprise in hindsight: sales crept up, the supplier took four weeks instead of three, and nobody was watching the SKU. Stockouts cost you the sale, the search ranking on your own product page, and often the customer.
What a reorder point is
Your reorder point is the stock level where you have to place the order to avoid running dry. In plain terms: how much you sell in a week, multiplied by how many weeks your supplier takes, plus a buffer for the weeks that go better than planned. Hit that level and it’s time to buy — not next Monday.
What a reorder quantity is
The reorder quantity is how much to actually order. Too little and you’re back at the reorder point in a fortnight, paying shipping twice. Too much and your cash sits in a warehouse for six months. It should cover your lead time plus the period you want to be covered for, minus what you already have and what is already on its way.
Say you sell 40 units a week of one SKU, your supplier needs 3 weeks, and you want 4 weeks of cover after that. Your reorder point is roughly 40 × 3 = 120 units, plus a safety buffer of about 80 for the weeks that beat plan — so you order when stock hits around 200. The reorder quantity is what covers lead time plus cover — 40 × 7 = 280 — minus the stock you already hold and anything already in transit.

The reorder spreadsheet kept failing us: stockouts on bestsellers, cash trapped in slow movers, Sunday evenings lost to updating formulas. So we built the tool we couldn't find.
